Festive Season Dispatch Plan: 21 Days to Dhanteras 2026

Diwali planning starts weeks ahead, but the last three weeks are when plans meet real orders. Dhanteras falls on Friday 6 November 2026, per Drik Panchang , and Diwali on Sunday 8 November, per the Central Government’s 2026 holiday order . Festive demand is growing fastest outside the metros: ClickPost’s analysis of over 4.25 crore festive shipments from September and October of 2024 and 2025 found Tier 2 orders up 23.1% and Tier 3 orders up 21.0% year on year against 12.8% for Tier 1. This guide gives small and medium sellers a festive season dispatch plan for 16 October to 6 November and shows how to calculate each zone’s last handover date. For earlier planning, see our festive season checklist .

TL;DR: How Do Sellers Set Handover Dates Before Dhanteras?

Set a last handover date for each zone by counting back from a Thursday 5 November delivery target. Subtract the lane’s transit days plus a festive buffer and count working days from Monday to Saturday. In the worked example below standard parcels on mid-distance lanes must be handed over by Wednesday 28 October and remote pin codes by Saturday 24 October. Next-day express in covered cities closes on Tuesday 3 November. Begin your festive season dispatch plan on Friday 16 October. Treat the Dhanteras delivery deadline for online sellers as a planning choice and not a courier rule. Replace every assumed figure with your own courier’s last 30 days of data.

Why Do Festive Deliveries Need Zone-Wise Dates?

An average hides the slow zones. Amazon Shipping’s express coverage guide puts standard delivery at 3 to 7 business days depending on distance and destination, so one national date fails the slower zones.
Demand runs far above normal too. Redseer put GMV in the first 11 days of the 2025 festive sales at nearly 3.5 times business-as-usual levels and found that 60% to 65% of shoppers came from Tier 2+ cities. Amazon Shipping’s festive season checklist notes that Dhanteras and the days before Diwali routinely see volumes matching or exceeding Diwali itself.

How to Ship Orders Before Diwali: A Week-by-Week Calendar

Use four phases: lock, load, run and finish. This is how to ship orders before Diwali in a checklist your team can follow.

Phase and dates

What to do

Lock: Fri 16 to Thu 22 Oct

Freeze new SKU launches and listing edits. Fix festive prices and bundles. Count top-seller buffer stock against booked orders and reorder packaging. Fix daily label-printing and pickup cut-off times and publish them internally so parcels packed after the slot do not lose a day. Get your courier’s written pickup schedule for 20 October and the week from 6 November.

Load: Fri 23 to Mon 26 Oct

Confirm addresses on COD orders above your risk limit. The COD RTO festive guide covers how to set COD limits by pin code. Share your daily volume forecast with your courier so pickups match the peak. Hand over remote pin-code orders by Saturday 24 October.

Run: Tue 27 Oct to Mon 2 Nov

Start the daily exception review on 27 October. Hand over each zone’s parcels by its last handover date in the table further below.

Finish: Tue 3 to Fri 6 Nov

Next-day express in covered cities carries the last promise-safe orders on 3 November. After that only a service your courier confirms in writing for both the pickup and destination pin codes can meet 5 November. Treat every other order as best-effort and switch checkout messaging to estimates.

How Do You Find the Last Handover Date for Each Zone?

Count back from the date you want the parcel in the buyer’s hands. Last handover date = target delivery date minus transit days minus festive buffer days, counted in working days from Monday to Saturday. The day before delivery is day 1 and the handover day itself is not counted. Skip Sundays. Use the slowest transit your own data shows for each lane and not the average.
The table applies that formula to a Thursday 5 November delivery target. Remote pin codes need 7 transit days plus 3 buffer days. Ten working days before 5 November is Saturday 24 October. The express coverage guide publishes a standard band of 3 to 7 business days. It defines express as delivery within 24 to 48 hours of pickup with next-day service in 15+ cities and 48-hour service in 35+ cities. The transit days chosen within the band and every festive buffer are planning assumptions to set from your own operating data.

Treat the table as a worked example, not a rule. Each extra buffer day moves the handover one working day earlier. Amazon Shipping’s bands are in business days and this table counts Monday to Saturday as working days. If your courier’s working week differs recount the dates.
Build the table from your own data using the slowest 10% of transit times for each lane across the last 30 days of delivered orders. Failed attempts also consume the buffer: Amazon Shipping’s courier selection guide puts the industry standard at 2 to 3 attempts before RTO.
These are handover dates and not order cut-offs. Subtract your packing time to get the last order time for each lane and publish one date per lane as your Diwali shipping cut-off dates. Amazon Shipping’s delay communication guide recommends setting festive-adjusted cutoffs before checkout and not after a delay occurs. Its illustrative 5 to 7 day cutoff for non-express cities is a minimum so publish the earlier date where the two differ.
The Dhanteras delivery deadline for online sellers is a planning choice and not a courier rule. This plan uses Thursday 5 November so that a failed first attempt can still be recovered before Friday 6 November. If your buyers can accept delivery on Dhanteras itself every date moves one working day later.

How Should You Handle Last-Minute Diwali Order Fulfillment in the Final Week?

Sort every new order into one of three queues as soon as it arrives. Last-minute Diwali order fulfillment stays controlled when each parcel has a clear status. Start on 24 October when the first zone closes.

  • Promise-safe orders: the zone’s last handover date is still ahead. Pack them in the next batch.
  • Express-eligible orders: the standard date has passed but the destination pin code is express-eligible. Upgrade to express and tell the buyer.
  • Best-effort orders: no service level can meet 5 November. Say so at checkout and offer an e-gift card or a post-festival delivery date.

Express eligibility is set at pin-code level and not city level so check serviceability before upgrading.

What Does the Final-Week Rush Cost?

Two costs rise in the last week: the express premium and failed orders. Express is worth buying when the premium is lower than the drop in miss probability multiplied by the cost of a failed order.
Consider a ₹1,500 gift order with a ₹600 pre-shipping margin. Failure loses that margin plus ₹180 to ₹240 in forward shipping, reverse logistics and processing costs, an industry estimate cited in Amazon Shipping’s RTO guide . The total loss is ₹780 to ₹840. If express costs ₹60 more, it breaks even by reducing the miss probability by 7 to 8 percentage points. A fall from 15% on standard to 5% on express is worth ₹78 to ₹84 against the ₹60 premium.
The ₹60 premium and both miss rates are illustrative so use your own rate card and data. The guide on when to use express shipping lists the triggers.

Sweets, Gift Hampers and High-Value Gifts: Category Rules Come First

Apply category rules before the zone dates. A perishable needs a shelf life longer than the lane’s slowest transit.

Rule that overrides the zone date

Sweets and other perishables

Compare shelf life with the lane’s slowest transit. Amazon Shipping’s help page bars temperature-sensitive products that cannot withstand 10 to 30°C. Confirm in writing what your courier accepts before you promise a date.

Your courier’s written rules

Hampers with perfume or aerosols

Perfumes and aerosols are dangerous goods. Sellers declare UN IDs in Shipper Central before shipping. Do not slip them into standard hampers unchecked.

DG compliance guide

High-value gifts such as jewelry or electronics

Declare the real value on the manifest and ask your courier for its written liability terms. Photograph the packed item and ask whether OTP-secured delivery is available for the shipment. Dhanteras falls within the peak festive window and these parcels carry the most value at risk so give them the earliest handover date.

OTP-secured delivery

Daily Exception Review: Four Checks

Run the same four checks every day from 27 October and close each day with an updated cut-off board.

  1. Clear orders that have waited more than 24 hours for packing.
  2. Count parcels against the manifest at pickup and keep the courier’s acknowledgment.
  3. Act on every new NDR within 24 hours because a stalled NDR can escalate to RTO.
  4. Update the zone cut-off board and the checkout message before closing the day.

If-Then Framework: Which Action Fits Your Situation?

If...

Then...

A top-selling SKU falls below the buffer you set in week one

Stop promoting it and pause its festive bundles until stock arrives.

The courier misses a scheduled pickup

Raise it the same day with your account contact and request a pickup the next morning. Update the zone board.

A COD address is still unconfirmed 24 hours after your request

Hold dispatch and call the buyer. Ship only after confirmation.

A zone’s standard handover date has passed

Upgrade to express where the pin code is eligible or mark the order best-effort. Do not leave it in the standard queue.

Common Misconceptions About the Final 21 Days

Express can rescue any late order.

Express covers a defined set of cities and has its own handover time. Check serviceability before you upgrade an order.

A holiday list tells you when couriers run.

The Central Government’s 2026 holiday order covers government offices only including Dussehra on Tuesday 20 October and Diwali on Sunday 8 November. Courier calendars are set by each carrier and hub so ask for the schedule in writing. Amazon Shipping’s express coverage guide advises factoring hub operating days into the delivery promise and taking particular care with Friday evening orders.

A launch freeze costs sales.

A freeze protects the orders you already have. It does not apply to a replacement listing for a sold-out item or a festive bundle you have already tested.

FAQs

No national date applies because every lane has its own transit time. This plan’s handover dates run from Saturday 24 October for remote pin codes to Tuesday 3 November for next-day express. A failed attempt with no follow-up can escalate to RTO within 24 to 48 hours, so act on every NDR within 24 hours, as the RTO guide advises.

Check the destination pin code for express eligibility and upgrade if the premium is lower than the expected loss from a miss. If no service level can reach the buyer by 5 November, say so at checkout and offer an e-gift card or a post-festival delivery date.
